The moment your AI's value depends on your information — your product catalog, your support history, your documents, your customer voice — the tool starts leaking value at every seam. You'll be exporting, pasting, re-formatting, and fighting context limits. If your data is the differentiator, custom wins.

Question 2: Is the workflow inside your product or outside it?

If the AI lives in a separate tab your customers never visit, it's a feature you're paying for but nobody uses. If the AI needs to be embedded — semantic search inside your app, an agent that answers in your brand's voice on your channels, automation that touches your CRM — then a subscription tool is a band-aid. If the workflow is part of your product, custom wins.

Question 3: What's the cost of being wrong?
